En el presente trabajo de grado se llevó a cabo el diseño de un proceso para la mejora del cambio de guaya en el sistema corte de la unidad de Coquización Retardada de la Refinería de Cartagena S.A.S. Para alcanzar este objetivo, primeramente, se realizó un análisis de la forma actual como se llevaba a cabo el proceso en la empresa. El cual resulto, complejo, de alto riesgo, con elevados tiempos de ejecución y con intervención de un gran numero de trabajadores. Y, gracias a la aplicación de la herramienta Ishikawa se entró que la causa principal de estos síntomas fue la ausencia de un método definido para la realización del cambio de guaya. Posteriormente se propusieron y evaluaron tres alternativas de mejora de las cuales se seleccionó la ejecución del cambio de guaya con cable grip + winche mecánico debido a la reducción de tiempos, numero de trabajadores y el modo de acción automáticos que lo hacía más seguro para el personal, equipos y proceso en general. Siendo estos de dos horas y tres trabajadores respectivamente.
